An honest stack list for international Shopify operators in 2026. What we install, what we skip, what it costs, and how it pays back.
Founders ask us “what tools do you actually use?” all the time. Here’s the honest answer for 2026 — what we install in nearly every Shopify implementation, what we skip, and what it costs. No “list of 50 maybe-useful tools.” Just what runs in production.
Principles before tools
- Shopify is the source of truth. Products, customers, orders — everything lives in Shopify. AI tools sit alongside, not in front.
- Open building blocks, not lock-in. We pick tools you can swap tomorrow.
- Human reviews, AI accelerates. Almost no workflow runs fully autonomous to the customer.
- Native first, custom second, SaaS last. Cheap > custom > app rent, when output is comparable.
The stack — by category
1. AI models (the brain)

We mix: Mini for cheap batch (descriptions, classifications), large models for blogs and long-form support, Claude when its tone fits better.
2. Shopify-native + paid apps we keep
- Matrixify — bulk import/export. Pays back on day one for any catalog over 100 SKUs. $20-100/m.
- Shopify Magic — built-in, free, used for in-Admin tiny tasks.
- Shopify Flow — built-in, free, paired with our orchestration layer.
- Yoast SEO for Shopify — optional. Worth it if your team likes its UI.
- Klaviyo — email + SMS. Native Subject Line Assistant included.
- Gorgias or Re:amaze — helpdesk. Native AI included in plan.
- Judge.me or Loox — reviews. Cheap, integration-friendly.
We deliberately do NOT install most “AI for Shopify” content-generation apps. They’re wrappers around OpenAI you can replace with a $20/m ChatGPT subscription and a custom prompt library.
3. Orchestration (outside Shopify)
- n8n self-hosted on Hetzner or Railway, ~$7-20/m. For Flow + AI patterns.
- Make.com as the no-code alternative when the client doesn’t want self-hosted, $9-29/m.
We always build a fallback into automations: if the AI call fails, log to a dedicated Slack channel and fail loud, not silent.
4. SEO tooling (non-AI but essential)
- Ahrefs or SEMrush — keyword research, competitor analysis. $99-200/m. Don’t outsource keyword research to AI; the SERP context is missing.
- Google Search Console — free, weekly review.
- Screaming Frog — free up to 500 URLs, otherwise $259/year.
5. Hosting and infra
Not AI-specific but it matters. Shopify hosts the storefront. For Shopify Plus stores building custom apps or extensions, we use Hydrogen + Oxygen for the storefront layer. The orchestration layer runs on Hetzner ($7/m) or Railway ($5-10/m).
6. Image and content
- Shopify Magic background remover for product photos.
- DALL-E or Midjourney for lifestyle imagery placeholders during launches. $20-30/m.
- Photoshop / Affinity for final touch-ups.
7. Analytics
- Shopify Analytics — built-in.
- Google Analytics 4 — free.
- Triple Whale or similar attribution layer for stores spending $5K+/m on ads. $129+/m.
What a typical month costs
For a Shopify store doing $500K-$5M ARR:

Most line items predate AI. The actual AI-specific spend is $40-200/m. In return: typically 15-25 hours/week of recovered operator time. Math works at any reasonable hourly rate.
What you do NOT need
- A separate “AI for Shopify” SaaS charging $200-500/m. You already have ChatGPT. Add a custom prompt library.
- Vector databases (Pinecone, Weaviate) unless you’re indexing thousands of internal documents. Most stores aren’t.
- AI personalization apps that promise “dynamic landing pages per visitor”. High legal risk, low control, often unclear results below $5M ARR.
- AI image upscalers unless you’re working with very low-res supplier shots. Most current product photography doesn’t need it.
- AI subject-line tools if you have Klaviyo. Their built-in is fine.
How the stack grows with the store
- Phase 1 ($0-$500K): OpenAI Plus + Matrixify + native helpdesk AI. Skip n8n. Use Make.com if you want orchestration.
- Phase 2 ($500K-$5M): Add n8n. Build Flow + AI patterns. Add Claude. Possibly Triple Whale.
- Phase 3 ($5M+): Add Action Scheduler equivalents. Dedicated server for orchestration. Custom-trained models for niche tasks. A Notion or Airtable archive of AI outputs for governance.
Skip phases at your peril. Stack-bloat kills more time than missing tools.
Two things we always tell new clients
1. Don’t shop for tools first. Pick a workflow that hurts. Build it once with the cheapest sufficient tools. Swap tools later if needed.
2. Don’t be impressed by SaaS pitches. “AI for Shopify” SaaS apps with shiny demos almost always do less than what you can build in a week with ChatGPT + Make + Matrixify. Cheaper, more flexible, no vendor lock.
